Why transformations fail after the business case is signed

Most transformation value is not lost in the business case. It is lost in the eighteen months after it is signed.

A transformation business case is an act of optimism. It assumes the initiatives will be delivered, the dependencies will resolve, the benefits will be tracked and the organisation will adopt what is built. Each assumption is reasonable on the day the case is approved. The problem is that nothing keeps them true.

In most organisations, strategy sits in a board deck, delivery sits in a hundred project plans, and benefits sit in a finance model reconciled by hand every reporting cycle. The three are never in the same place at the same time. So when a dependency slips or a benefit starts to erode, the signal arrives late, through a status pack, after the point at which anything could have been done.

The execution gap

We call the distance between a signed case and the daily decisions that determine whether it lands the execution gap. It is not a reporting problem, and adding another dashboard to a portfolio that is already over-reported does not close it.

Closing it means connecting the things usually kept apart: the initiative, the decision waiting on it, the dependency it sits behind and the benefit it is meant to produce. When those are connected in one current picture, a slip in delivery immediately shows up as exposure to value, and the decision that recovers it is obvious and owned.

From reporting to directing

The shift is from reporting on transformation to directing it. Leaders stop reviewing the whole portfolio and start intervening where it will change the outcome. Benefits stop being a lagging finance exercise and become a live forecast that can be defended. The transformation office spends its time on the few decisions that matter, not on collecting status.

None of this is about working harder. It is about seeing the portfolio as it actually is, today, rather than as it was described a fortnight ago.
